AI agents are having their moment, which means they are both genuinely powerful and badly oversold. An agent can plan, decide, and act across steps rather than follow a fixed script. That is real, and it is useful in the right place. It is also the wrong tool for a lot of work that a plain flow handles better, cheaper, and more predictably.
What an agent actually is
An AI agent takes a goal, works out the steps, and carries them out, adjusting as it goes. Unlike a fixed workflow, it can handle inputs it has not seen before and decide what to do next. That flexibility is the whole point, and it is also the risk, because a system that decides for itself needs guardrails and review.
Where agents earn their place
- Work with messy, unstructured inputs, like reading varied documents or emails.
- Tasks where the steps change case by case and cannot be scripted in advance.
- Triage and routing, where judgement decides what happens next.
- Drafting and summarising, with a person reviewing before anything is final.
Where a simple flow wins
If the process is the same every time, an agent is overkill. A rules-based flow is faster, cheaper, easier to audit, and it does not surprise you. Using an agent for fixed, repeatable work adds cost and unpredictability for no benefit. A grounded rule
Reach for an agent when the work needs judgement on inputs you cannot predict. Reach for a flow when the steps are the same every time. Keep a person in the loop wherever the cost of a wrong decision is high.
